For over 150 years, the company has worked with farmers and customers to sustain our food system. Still a family-owned business after multiple generations, <a rel=\"noreferrer noopener\" aria-label=\"Cargill (opens in a new tab)\" href=\"https:\/\/www.cargill.com\/\" target=\"_blank\">Cargill<\/a> is the largest private company in the United States in terms of revenue.<\/p>\n\n\n\n<p>Learning has been key to Cargill\u2019s past success but its approach quickly became antiquated with the advancements of the digital age. \u201cWe needed to be faster. We needed to be more nimble, more flexible, more agile, and more innovative,\u201d says Julie Dervin, Cargill\u2019s head of learning and development. Watch Dervin\u2019s presentation at our conference, Degreed LENS 2019 below.<\/p>\n\n\n\n<figure class=\"wp-block-embed-youtube wp-block-embed is-type-video is-provider-youtube wp-embed-aspect-16-9 wp-has-aspect-ratio\"><div class=\"wp-block-embed__wrapper\">\n<iframe loading=\"lazy\" title=\"L&D Transformation: How Cargill Used Learning to Overcome Uncertainty\" width=\"800\" height=\"450\" src=\"https:\/\/www.youtube-nocookie.com\/embed\/Chm4VvUBgbw?start=625&feature=oembed\" frameborder=\"0\" allow=\"accelerometer; autoplay; clipboard-write; encrypted-media; gyroscope; picture-in-picture; web-share\" referrerpolicy=\"strict-origin-when-cross-origin\" allowfullscreen><\/iframe>\n<\/div><figcaption><em>Julie Dervin Presents at Degreed LENS 2019<\/em><\/figcaption><\/figure>\n\n\n\n<p>When Cargill adopted Degreed, Dervin quickly realized that the new platform offered a chance to restructure their current system and develop a new learning and skilling strategy in order to see the best results. \u201cI thought, \u2018If the speed of learning is the real competitive advantage, then what should we be doing differently?\u2019\u201d<\/p>\n\n\n\n<p>To answer that question, Dervin began thinking outside the typical methods of L&D and ultimately began experimenting with several techniques from other teams, such as IT and Marketing. \u201cWe had to look outside of our profession,\u201d she insists. \u201cSo we borrowed from non-traditional L&D practices.\u201d Here\u2019s what she found.<\/p>\n\n\n\n<p><strong><em>DevOps<\/em><\/strong><\/p>\n\n\n\n<p>Frustrated with the typical separation between software development and IT operations, many workers in the last decade pushed for <em>DevOps<\/em>. This model meant that development and operations would develop common objectives, metrics, communication, and culture.<\/p>\n\n\n\n<p>Dervin noticed a similar need for collaboration in the L&D team at Cargill. \u201cWe borrowed a DevOps mindset from IT because we needed design, development, and delivery all working continuously together.\u201d<\/p>\n\n\n\n<p>This was a departure from the past. \u201cThe way we were structured in our operating model, while it served the old way, it wasn\u2019t going to enable us to scale and sustain this new way.\u201d The DevOps structure made it possible to try several other new techniques.<\/p>\n\n\n\n<p><strong><em>Agile Development<\/em><\/strong><\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/lh6.googleusercontent.com\/eyfcjxaRFltkTf1BCuUel7csnGfwYLrh4rCJxvFhVqdIQRC-RdEhEJ2vgkmaXwls1QoWLwCrTdWiy9MdqqoK5koWO4zRrMvJ_i7HH3MGYvhx7LYa2SXn7Hp_jnN64lKZWPdqDyox\" alt=\"Speeding up the process with a new learning strategy.\"\/><\/figure>\n\n\n\n<p>Speed was a key priority for Cargill\u2019s learning transformation. That brought them to <em>agile development<\/em>, a strategy popular among software engineers who demand fast and flexible collaboration across teams. Fast and flexible collaboration is exactly what Dervin wanted for the new learning strategy.<\/p>\n\n\n\n<p>\u201cThe process of identifying a learning need, then getting the proper materials in the hands of our employees used to take 6-10 months. Now that process takes 6-10 <em>weeks<\/em>,\u201d says Dervin.<\/p>\n\n\n\n<p>To get it right amid the swift change, Cargill\u2019s L&D team had to stay open to feedback from their workers. So, following agile principles, they rolled out a minimum viable product, cycled through improvements, and sought feedback throughout.<\/p>\n\n\n\n<p><strong><em>Hackathons<\/em><\/strong><\/p>\n\n\n\n<p>Another breakthrough IT strategy that Cargill adapted to L&D was <em>hackathons<\/em>. This approach enabled them to get quick starts on new ideas.<\/p>\n\n\n\n<p>\u201cWe threw out storyboards and brought the right people into the room,\u201d recalls Dervin. \u201cWe put them through design sprints to get our designs started fast.\u201d<\/p>\n\n\n\n<p>For example, Dervin had Cargill\u2019s L&D team partner with its finance function leadership to create a one-day Degreed Hackathon. The L&D team spent no more than two hours preparing for the day\u2019s activities and began by demonstrating to finance leaders how to use the Degreed platform. \u201cAt the end of that day,\u201d reports Dervin, \u201cwe had 30 senior finance leaders curate a total of 21 Degreed Pathways ready to launch at the following \u2018town hall\u2019 team meeting.\u201d&nbsp; In addition, the curation effort created 30 strong finance leader champions of the new learning strategy.<\/p>\n\n\n\n<p><strong><em>Personas & Experience Maps<\/em><\/strong><\/p>\n\n\n\n<p>Cargill tried more than just IT tricks. They used a marketing technique called <em>customer segmentation<\/em> to recognize their workers\u2019 unique learning needs. As Dervin observes, \u201cNot everyone learns the same or has the same preferences in how they like to learn.\u201d<\/p>\n\n\n\n<p>Next came another marketing method: <em>personas<\/em>. \u201cWe developed learner personas that represented our workforce at a macro level,\u201d Dervin explains. \u201cWe used those in our learning design practices.\u201d<\/p>\n\n\n\n<p>Based on those personas, the L&D team created <em>experience maps<\/em> to chart the journeys of various learners. This way, everyone could pursue their own preferences while still following the organizational priorities in a structured way.<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/lh6.googleusercontent.com\/5rlWJtM07EhL6EZv120t-2dNvOlsqV6JFS-iHecS8c31zXJtBjhRHAqHZG8bL8a5sanG_Yjtg-8nTcpp44uy8fM-F8Fq9oH2F0JqYezBwegP30UPP94xXkB5NzT3hSFvYAlpS8W_\" alt=\"Borrowing from non-traditional L&D practices.\"\/><\/figure>\n\n\n\n<h2 class=\"wp-block-heading\">Results<\/h2>\n\n\n\n<p>With the Degreed platform successfully implemented, Cargill\u2019s new strategy fell into place. To determine the results, the L&D team first clearly defined what factors they wanted to asses to demonstrate success or failure. This is what they found:<\/p>\n\n\n\n<p><strong>Scale: <\/strong>With Cargill\u2019s previous strategy, the company only had the capacity for about 10-15% of its total learning population. Now they have a structure that can scale according to their organizational needs.<\/p>\n\n\n\n<p><strong>Accessibility:<\/strong> A large part of Dervin\u2019s restructuring was to democratize learning at Cargill. Before Degreed, the company used a nomination and selection process, as spots were limited and not all employees could participate. Now their resources are available to all employees, to <a href=\"https:\/\/degreed.com\/experience\/blog\/cant-achieve-career-mobility-looking-backward\/\" target=\"_blank\" rel=\"noreferrer noopener\" aria-label=\"empower them to succeed (opens in a new tab)\">empower them to succeed<\/a> in their individual roles.\u00a0<\/p>\n\n\n\n<p><strong>Efficiency: <\/strong>With the new learning strategy, Cargill has decreased its per-participant delivery cost by 40-70%, depending on the digital learning program.<\/p>\n\n\n\n<p><strong>Engagement:<\/strong> Initially, Cargill\u2019s leadership was reluctant to believe that employees would engage with the new tools. \u201cDigital learning is not our culture,\u201d Dervin recalls hearing. She made sure that engagement was a key metric to gauge after the implementation of her new strategy. She asked her employees about their new <a href=\"https:\/\/degreed.com\/experience\/blog\/establishing-a-continuous-learning-habit\/\" target=\"_blank\" rel=\"noreferrer noopener\" aria-label=\"learning habits (opens in a new tab)\">learning habits<\/a> and found that on a one-to-five scale, the new digital learning experiences were scoring, on average, a point and a half higher than their old strategy on satisfaction surveys.<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/lh3.googleusercontent.com\/Fx2VFBRTzkxQdBS3Ie5hlJOukjId4Ka5TM_YsEVeX1kFuGr91_GVriYlpTrs8waaoixwMFS647EV9z3MZVj4zUxolwsj1v0kCokXNU5NS6tLJpJsjUOtcEuAVW5if-sEG6IGEQMz\" alt=\"Creating success from scratch.\"\/><\/figure>\n\n\n\n<p>After only eight months with Degreed and an innovative <a href=\"https:\/\/degreed.com\/experience\/blog\/top-10-resources-2019-upskilling-your-workforce\/\" target=\"_blank\" rel=\"noreferrer noopener\" aria-label=\"upskilling (opens in a new tab)\">upskilling<\/a> strategy restarted from scratch, Cargill has changed its <a rel=\"noreferrer noopener\" aria-label=\"learning culture (opens in a new tab)\" href=\"https:\/\/degreed.com\/experience\/blog\/reinventing-learning-content-for-next-generation-learners\/\" target=\"_blank\">learning culture<\/a> for good. \u201cWe blank-slated everything. We had to change our skills, our talent, our processes, our tools, our technology, our operating model. Because we knew this type of change was more than just bringing in new technology.
