La plupart des projets de transformation autour de l\u2019IA \u00e9chouent d\u00e8s la phase d\u2019exp\u00e9rimentation, ou juste apr\u00e8s. Soit bien avant leur adoption et l\u2019obtention de r\u00e9sultats concrets.&nbsp;<\/p>\n\n\n\n<p>Ces initiatives n\u2019\u00e9chouent pas \u00e0 cause de la technologie, mais pour les raisons suivantes&nbsp;:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Les \u00e9quipes ont du mal \u00e0 suivre.<\/strong> Les entreprises misent sur la technologie, mais en r\u00e9alit\u00e9, ce sont les comp\u00e9tences humaines qui font d\u00e9faut. Vous vous souvenez du <a href=\"https:\/\/www.702010institute.com\/702010-model\/\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">mod\u00e8le d\u2019apprentissage 70:20:10<\/a>&nbsp;? <a href=\"https:\/\/www.forbes.com\/sites\/joemckendrick\/2026\/01\/26\/why-ais-10-20-70-principle-should-matter-to-ceos-and-everyone-else\/\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">Forbes and Boston Consulting Group<\/a> en propose une version actualis\u00e9e appliqu\u00e9e \u00e0 l\u2019IA.  Selon ces analystes, une int\u00e9gration r\u00e9ussie de l\u2019IA repose \u00e0 10&nbsp;% sur les algorithmes, \u00e0 20&nbsp;% sur la technologie et \u00e0 70&nbsp;% sur les personnes et les processus. La technologie n\u2019est qu\u2019une pi\u00e8ce du puzzle. Tout se joue du c\u00f4t\u00e9 des \u00e9quipes et des processus.<\/li>\n\n\n\n<li><strong>Le projet pilote n\u2019a pas \u00e9t\u00e9 mis \u00e0 l\u2019\u00e9chelle. <\/strong>Il est essentiel de mener des tests sur un p\u00e9rim\u00e8tre restreint, mais la r\u00e9ussite d\u2019un projet pilote ne garantit pas syst\u00e9matiquement un d\u00e9ploiement r\u00e9ussi \u00e0 l\u2019\u00e9chelle de l\u2019entreprise. Pour aller au-del\u00e0 des d\u00e9monstrations de faisabilit\u00e9 isol\u00e9es, vos investissements en IA doivent se traduire en processus et en syst\u00e8mes reproductibles. Ils doivent s\u2019int\u00e9grer naturellement \u00e0 vos flux de travail et \u00e0 votre pile technologique.&nbsp;<\/li>\n\n\n\n<li><strong>Les initiatives li\u00e9es \u00e0 l\u2019IA n\u2019ont jamais \u00e9t\u00e9 adapt\u00e9es aux besoins des entreprises ni \u00e0 ceux des apprenants.<\/strong> Tr\u00e8s peu d\u2019entreprises ont franchi le cap de l\u2019optimisation \u00e0 l\u2019\u00e9chelle de l\u2019organisation, o\u00f9 l\u2019IA g\u00e9n\u00e8re des r\u00e9sultats concrets. En cause&nbsp;: un manque d\u2019adh\u00e9sion et des initiatives d\u00e9connect\u00e9es des objectifs mesurables \u00e0 l\u2019\u00e9chelle de l\u2019entreprise, ou de ses enjeux cl\u00e9s. En partant des fonctionnalit\u00e9s ou de l\u2019engouement autour de la technologie, vous risquez de l\u2019appliquer \u00e0 des probl\u00e8mes secondaires. Au final, cela peut susciter de l\u2019enthousiasme, sans pour autant g\u00e9n\u00e9rer de v\u00e9ritable impact.<\/p>\n\n\n\n<p>Leanne Jefferson, Global Head of Learning and Development chez Yara, souligne qu\u2019il est important d\u2019aligner les initiatives d\u2019IA sur les difficult\u00e9s rencontr\u00e9es par l\u2019entreprise sur le terrain. Par exemple&nbsp;: \u00ab&nbsp;Dans une organisation internationale comme Yara, il est difficile de mettre en place un accompagnement manag\u00e9rial de qualit\u00e9, tel que le coaching, \u00e0 grande \u00e9chelle.&nbsp;\u00bb<\/p>\n\n\n\n<p>Cela fait du coaching une excellente occasion de tester les capacit\u00e9s de l\u2019IA, notamment gr\u00e2ce \u00e0 Degreed Maestro. Selon l&rsquo;<a href=\"https:\/\/www.mckinsey.com\/capabilities\/people-and-organizational-performance\/our-insights\/change-is-changing-how-to-meet-the-challenge-of-radical-reinvention\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">\u00e9tude McKinsey<\/a>, pr\u00e8s de 90&nbsp;% des responsables souhaitent repenser le d\u00e9veloppement des comp\u00e9tences.<\/p>\n\n\n\n<p>\u00ab&nbsp;M\u00eame si l\u2019avenir reste incertain dans un monde fa\u00e7onn\u00e9 par l\u2019IA, aucun sc\u00e9nario positif ne peut exister sans le d\u00e9veloppement des comp\u00e9tences humaines&nbsp;\u00bb, explique Zoe Botterill, Head of Learning and Development chez Pearson.<\/p>\n\n\n\n<p>Les entreprises innovantes d\u00e9laissent les mod\u00e8les statiques de formation en ligne au profit de syst\u00e8mes dynamiques, con\u00e7us pour s\u2019adapter en continu. Chez HubSpot, cette transformation est telle qu\u2019aucune formation d\u2019e-learning traditionnelle n\u2019a \u00e9t\u00e9 produite depuis avril&nbsp;2024, et qu\u2019elle red\u00e9finit m\u00eame les r\u00f4les m\u00e9tier.<\/p>\n\n\n\n<p>\u00ab&nbsp;Nombre d\u2019entre nous, autrefois concepteurs d\u2019exp\u00e9riences de formation, \u00e9voluent aujourd\u2019hui vers des r\u00f4les d\u2019architectes de syst\u00e8mes d\u2019apprentissage bas\u00e9s sur l\u2019IA, puisque nous ne produisons plus de modules e-learning&nbsp;\u00bb, explique Jackson. Mais ce sont justement des pratiques rigoureuses en mati\u00e8re de protection des donn\u00e9es et de gestion des risques qui permettent d\u2019instaurer la confiance n\u00e9cessaire \u00e0 un d\u00e9ploiement \u00e0 grande \u00e9chelle. En effet, le moindre d\u00e9calage initial, qu\u2019il s\u2019agisse des autorisations ou des int\u00e9grations, peut rapidement cr\u00e9er des dysfonctionnements lorsque le projet est \u00e9tendu \u00e0 l\u2019ensemble de l\u2019organisation.&nbsp;<\/p>\n\n\n\n<p>Carlo Jose, Global Head of Learning and Talent Technology chez GSK, consid\u00e8re que les phases pilotes sont le moment id\u00e9al pour mettre \u00e0 l\u2019\u00e9preuve la gouvernance et les syst\u00e8mes, afin de pr\u00e9parer les projets \u00e0 \u00eatre d\u00e9ploy\u00e9s <em>\u00e0 grande \u00e9chelle&nbsp;: \u00ab&nbsp;Je suis plut\u00f4t partisan de pousser les syst\u00e8mes dans leurs limites d\u00e8s la phase de test, pour pouvoir ensuite les am\u00e9liorer.&nbsp;\u00bb<\/em><\/p>\n\n\n\n<p>Son approche consiste \u00e0 rep\u00e9rer les failles d\u00e8s les premi\u00e8res phases, en mobilisant des profils de diff\u00e9rentes fonctions pour tester l\u2019outil et en identifier les limites avant un d\u00e9ploiement \u00e0 l\u2019\u00e9chelle de l\u2019entreprise. Que vous cherchiez \u00e0 la d\u00e9ployer rapidement comme Pearson ou \u00e0 la tester en profondeur comme GSK, un point commun se d\u00e9gage&nbsp;: l\u2019alignement. L\u2019alignement entre la strat\u00e9gie et les r\u00e9sultats attendus, entre la technologie et les usages quotidiens, entre la formation et le travail r\u00e9el.<\/p>\n\n\n\n<p>M\u00eame lorsqu\u2019il s\u2019agit d\u2019exp\u00e9rimentation, le d\u00e9veloppement des comp\u00e9tences humaines joue un r\u00f4le d\u00e9terminant. La technologie seule ne suffit pas \u00e0 garantir un d\u00e9ploiement durable.
